The name said maintenance. The work said builder.
A Melbourne commercial builder was being seen as the team you call for repairs, not the builder you invite to tender. We rebuilt its positioning from the client's side of the table, then built the website, capability statements and project sheets in-house, so Ducon can keep telling its own story without going back to an agency.
A builder whose strength was how it works.
Ducon Building Solutions is a tier two commercial builder working in places that can't close while the work happens: hospitals, schools, rail, emergency services and government sites across Victoria and South Australia. It has been building since 2002.
Its real point of difference is customisation. Every job is shaped in consultation with the client, around what their facility needs, whether it's a ward refurbishment or a single broken door bolt.
The problem was that the market didn't see it that way.
Value proposition
Built around you. Signed off by the CEO and GM.

Sectors, one message
Each sector gets its own line, all from the same core.
Agency needed to keep it current
Website and documents are edited by Ducon's own team.
Clients saw a maintenance contractor. Ducon was building wards.
For most of its client relationships the business had traded as Ducon Maintenance, and the market took the name at its word. Ducon was widely seen as the team you call for repairs, not the full end to end builder it had become.
That perception gap capped the work it was invited to price. The brand, the website and the supporting documents described the business Ducon used to be, not the one winning health and education projects.
And with no internal marketing team, the last brand and website rebuild had been outsourced. Doing it the same way again meant another significant agency bill, and another set of assets the team couldn't change themselves.
How the market saw Ducon
- A maintenance contractor
- Call them for repairs
- A name that described one service line
- Assets that told an old story
What Ducon actually is
- A full end to end commercial builder
- Invite them to tender
- Build, refurbishment, minor works and maintenance
- Every job shaped around the client
Start with the client. Then build everything around that.
Positioning work usually starts with what a business wants to say about itself. This started with what Ducon's clients needed to hear, and what they were already seeing.

A series of workshops with the CEO and the GM, backed by AI-assisted research and a close read of how clients actually saw the business.
- 02Distil
One value proposition: Built around you. The customisation point of difference, made explicit. Both leaders gave the direction a resounding yes.
- 03Align
The message realigned to each core sector, then carried into every asset: the website, case studies, capability statements and calls to action.
- 04Hand over
Built in-house rather than outsourced, so the team can keep it current. Now being introduced to the wider Ducon team.
Built around you. Proved by four questions.
A value proposition is only as good as the behaviour behind it. Ducon's is four questions, asked in any order before anything starts, the same on a $12M ward as on a broken door bolt. That's customer-centric marketing at its most practical: the positioning is the first conversation with the client, not a line under the logo.

The starting point
No internal marketing resource. A brand, website and document set that no longer matched the business. And a past rebuild that left the capability with an outside contractor, not with Ducon.
What we built, with Claude
- One locked message. A single source of truth for the value proposition, the four questions and the sector lines, which every Ducon document is checked against
- A new website, built in Claude page by page, covering every sector and service
- One spreadsheet for every word on the site, so a team member from HR can edit it with continuity across every page
- Capability statements and project sheets built the same way, quick to edit and upload once approved
- A twelve month content plan weighted to the sectors with the strongest proof
What changed
The CEO got the rebrand and the website without the outsourced cost. The team owns one clear, confident positioning. And the assets can be kept current from the inside, by people who know the work.
The capability now sits inside the business.
Brand and messaging
One value proposition, aligned across every sector and every asset.
Website
Built in-house and edited by Ducon's own team, with no agency in the loop.
Capability statements and project sheets
Rebuilt to the new message, uploaded as each one is approved.
The story
Ducon no longer depends on an outside contractor to tell it.
The market will believe your name before it believes your brochure. So we started with what Ducon's clients needed to hear, and built everything else around that.Dan MacInnis, MacInnis Marketing
Also at Ducon: the same engagement grew into a business-wide AI rebuild, with procedures documented in Claude, every role mapped for Copilot and the capability kept in-house on SharePoint.
